01 · The Situation

Every channel existed. None of them reinforced each other.

A mid-sized sportswear brand doing $28,000 a month. Growing, but not as fast as the work being put in warranted.

They had paid ads running on Facebook and Instagram. A Shopify store that worked. A Klaviyo account with a basic welcome email. Some organic social content posted when someone had time.

Each of these things existed in isolation. The ad campaigns knew nothing about the email list. The email list knew nothing about what ads had been seen. The organic content had no connection to the conversion strategy. The channels were all pointing in roughly the same direction but none of them were reinforcing each other.

They didn't know which channel was working because nothing was being measured properly. ROAS was 1.3x, the only number they had reliable confidence in. Everything else was a guess.

Zero keywords in the top 10 for a sportswear brand, an entire organic channel generating no search traffic. Mobile load time of 4.8 seconds in a vertical where mobile accounts for 78% of purchases. And 5% email revenue for a brand with repeat-purchase products.

The paid ads were carrying the entire business. When they worked, revenue grew. When they didn't, revenue stalled; there was no other engine running.

03 · The Architecture

Every channel making every other channel work harder.

The strategy wasn't to fix individual channels. It was to build a system where every channel made every other channel more effective.

Build 01

Paid ads restructured

Rebuilt around intent stages: cold prospecting at the top, retargeting in the middle, high-intent conversion at the bottom.

Connected ad retargeting to the email flows: a customer who viewed a product and didn't buy saw a retargeting ad within 24 hours and got an email in the same window. Two touchpoints, same message, reinforcing each other.

Budget reallocated to 60% conversion, 30% retargeting, 10% prospecting. Most brands invert this and wonder why ROAS is inconsistent.

Build 02

Technical SEO foundation

Fixed everything underneath before publishing a word.

Mobile load time: 4.8s to 2.3s. Core Web Vitals: failing to passing on all three.

Schema markup added to all product and collection pages; crawl errors fixed; internal linking rebuilt.

Build 03

Content strategy: 2 to 3 posts per week

Three content pillars, each earning search traffic and trust.

Pillar 1, Training content: workout guides, exercise tips, performance advice; attracts the target audience through search and builds topical authority.

Pillar 2, Product guides: "How to Choose the Right Training Shorts," "The Best Fabrics for High-Intensity Workouts"; conversion-focused for buyers researching before purchase.

Pillar 3, Athlete stories: real customers, real results; UGC repurposed as blog content, building community and trust.

Target: 20 keywords in the top 3 by week 16, long-tail with clear purchase intent, not broad terms against established sports brands.

Build 04

Email automation rebuilt in Klaviyo

Five flows, from first touch to loyalty.

Welcome series: 4 emails, brand story, product education, community introduction, first offer.

Abandoned cart: 3 emails with sportswear-specific objection handling, sizing, fabric, returns.

Post-purchase: 4 emails over 30 days, care instructions, training tips, complementary product, reorder prompt.

Replenishment: triggered by product lifecycle for consumables (protein, supplements). VIP & loyalty: segment for 3+ purchase customers, early access, exclusive drops, community events.

Build 05

UGC and influencer integration

Three micro-influencer partnerships (15k–40k followers), chosen for engagement over reach.

UGC integrated into product pages (real-world photography), email flows (social proof), and retargeting ad creative.

The same UGC piece served four purposes, one asset, four placements, zero additional production cost.

Build 06

Weekly performance reviews

Every Monday: channel performance reviewed, budget reallocated on the previous week's data, A/B results reviewed.

Nothing stayed the same for more than two weeks without a data-driven reason.

05 · The Takeaway

Separate channels don't add up. Connected ones compound.

Sportswear is a high-repeat-purchase category. Customers who train regularly go through activewear, accessories, and consumable products consistently. A brand that builds a retention system sits in front of that repeat purchase every single time. A brand that doesn't relies entirely on acquisition to replace the customers it's losing.

Running paid ads, email, and SEO as separate strategies isn't multi-channel marketing. It's three separate departments with three budgets and three results that never add up to more than the sum of their parts. When the channels share data, reinforce each other, and work from a single performance picture, the whole becomes significantly more than the parts. The ROAS improvement from 1.3x to 2.9x happened without changing the ad budget. The ads just got better data to work with.
